How to Run a 90-Day International Market Entry Pilot Before a Full Launch

Entering a new country does not require an immediate full-scale launch. A 90-day international market entry pilot can test demand, pricing, channel fit, service requirements, and internal readiness while financial exposure is still limited. West Stone’s International Market Entry Strategy services help companies turn broad expansion goals into a focused learning plan. The pilot should answer a small number of investment decisions, not attempt to reproduce the final business in miniature.

1. Define the decision the pilot must support

Start with one commercial hypothesis: a defined customer segment in one market will buy a specific offer through a chosen channel at an acceptable acquisition cost and margin. The International Trade Administration recommends using trade data, competitive conditions, landed cost, standards, and distribution channels to evaluate markets. Translate that research into three or four questions the pilot can answer, such as whether buyers understand the value proposition or require local support.

2. Set boundaries and a baseline

Limit the pilot to one country or region, one customer segment, one offer, and one channel. Record the current assumptions for price, lead volume, conversion rate, delivery cost, customer-support effort, and regulatory or localization needs. Census country-and-product trade data can help establish an external demand baseline. Pair that analysis with a country risk register so the team distinguishes weak demand from operational barriers such as logistics, payments, or approvals.

3. Build a local feedback loop

Quantitative traffic is useful, but early-stage expansion decisions also require direct feedback. Interview prospects, lost prospects, partners, and frontline staff using the same short question set. The Small Business Administration notes that surveys, focus groups, and in-depth interviews can add customer-specific insight that secondary data may miss. West Stone’s Marketing and Sales Consulting services can help organize the feedback around buyer objections, messaging, channel performance, and follow-up actions.

4. Measure decisions, not activity

A pilot dashboard should show evidence, not vanity metrics. Track qualified conversations, proposal-to-order conversion, gross margin after local costs, sales-cycle length, repeat interest, support time, payment reliability, and reasons for loss. If a distributor or sales agent is involved, compare results against the direct-team alternative. For physical shipments, test payment terms, documentation, delivery timing, returns, and customer communication before volume increases.

5. Create go, revise, or stop gates

Define decision gates before the first campaign or shipment. A “go” may require a minimum number of qualified customers and a viable margin; “revise” may trigger a new price, message, partner, or service model; “stop” may apply when demand remains weak after agreed tests. The International Trade Administration advises treating an export plan as a flexible management tool and comparing objectives with results. Connect the final decision to a broader Business Strategy Consulting plan, including owners, budget, next milestones, and a contact point for implementation support.

A disciplined pilot does not eliminate uncertainty. It makes uncertainty visible, measurable, and less expensive before the company commits to a larger market presence.
